After $71,000 in Rooftop Mistakes, I Spec Johns Manville PVC and TempControl Mineral Wool

I've been ordering and installing commercial roofing and insulation systems for 14 years. In that time, I've personally made—and documented—16 significant mistakes. When I finally added them up, the total came to roughly $71,000 in wasted budget. That number doesn't include the embarrassment.

Here's what surprised me: almost none of those mistakes involved defective products. The materials I ordered from major manufacturers were basically fine. The failures happened when someone changed a component late in the game—usually to save money, and usually because nobody had explained why the original component was specified.

So I'll state my opinion plainly. The best commercial roof isn't the cheapest collection of materials. It's a complete, documented system from one manufacturer that tells you exactly what belongs together. For my projects, that usually means writing Johns Manville PVC for the membrane and Johns Manville TempControl mineral wool for the insulation layers that need to be noncombustible. Just as importantly, it means teaching customers why those details matter.

Lesson One: PVC Is a Category, Not a Substitute

In 2019, we were re-roofing a food-processing plant. The spec called for a 60-mil reinforced Johns Manville PVC membrane with a prescribed fastener pattern and walkway pads in the heavy traffic areas. The owner's purchasing person asked if we could switch the main field to another manufacturer's 45-mil membrane and save a chunk of money. The savings came to about $3,200. I said yes.

The roof didn't leak the day we installed it. It leaked in late 2021, after a service crew doing rooftop unit maintenance punctured the membrane near one of the units. Water found its way into an old deck seam and ran forty feet along the ceiling before anyone noticed. We patched the puncture in a day. The argument lasted much longer: whose material was it, whose approval was missing, and who owed for the emergency hoist and production downtime. In the end, our company ate most of it. Cost: just under $11,000, plus a relationship I still haven't fully repaired.

Honestly, I'm not sure the substitute would have caused a leak by itself. My best guess is the thinner membrane and the skipped walkway pads contributed, but the real problem was broken documentation. Nobody could point to a data sheet, an approved submittal, or a manufacturer's inspection that said what was on that roof—and why it was acceptable.

Now I write Johns Manville PVC into the spec, not just the word PVC. A named product comes with a named set of requirements. It makes the conversation with the owner clearer, and it makes substitutions visible instead of silent.

Lesson Two: Mineral Wool Is Not Generic Insulation

Mineral wool gets specified for good reasons: fire resistance, dimensional stability, sound control, and the fact that it doesn't quietly lose its thermal performance the way some organic foams can. But here's something a lot of estimators don't realize: mineral wool is a category, not a single product. Different boards have different densities, facings, compressive strength, and—this is the part that matters—different approvals.

In Q1 2024, we were bidding a 42,000-square-foot distribution center. The design called for a mineral wool cover board in an FM Approved low-slope roof assembly. The supplier's quote used the words mineral wool, but the board they priced was a lighter, semi-rigid product that didn't match the assembly listing. We caught it only because I asked to see the FM listing before we committed. Reworking the submittals cost us two weeks and some very unpleasant freight charges.

That's when I started writing Johns Manville TempControl mineral wool wherever the project needed a verified mineral wool board. FM Approvals Standard 4470 evaluates complete roof assemblies, not insulation sold by the pallet. The membrane, insulation, cover board, and fasteners all have to line up. If someone changes one piece, you're outside the listing—and your insurance representative will eventually figure that out.

The question everyone asks is, what R-value do I need? The better question is, what assembly is this building required to meet, and which products are listed in that assembly?

The Real Value Is Customer Education

Here's something contractors rarely say publicly: late-stage substitutions are profitable. The change order pays for the phone tag, the resubmittal, and the schedule headache. But it doesn't build a roof you want your name on.

I'd rather spend fifteen minutes explaining the difference between a documented roof system and a patchwork of deals than deal with mismatched expectations later. An informed customer asks better questions and makes faster decisions. They also stop treating the spec as a suggestion.

It sounds backwards, but the customers who know the most about their roofs are the easiest customers to work with. They understand why the membrane thickness matters, why the cover board has to match the FM listing, and why the fastest path to a durable roof is usually the most boring one.

Upgrade the customer's understanding before you upgrade the product.

Is This Just Brand Loyalty?

That's a fair criticism if my argument were, buy Johns Manville because it says Johns Manville. It isn't. My argument is, name a system, document the system, and stop improvising on the roof deck.

To be fair, there are projects where another manufacturer's system is the right call. But I choose that deliberately, after reading data sheets and checking assembly listings—not because a supplier told me it was equal. The brand I'm actually loyal to is the paper trail.

The Checklist I Follow Now

After enough expensive lessons, I maintain a simple pre-install checklist:

  • Name the manufacturer and product in the spec. No vague or equal allowances.
  • Attach current data sheets and approval listings to the bid package.
  • If anyone requests a substitution, require the same approvals, install requirements, and warranty position in writing before the meeting.
  • If the substitution still happens, rerun the assembly selection and document every change.

We've caught 47 potential substitutions using this checklist in the past eighteen months. Some were harmless. Most weren't. The checklist doesn't stop smart people from proposing changes; it just makes the changes visible before they become problems.

Call it brand loyalty if you want. I call it noticing that projects run smoother when everyone can answer one question: What exactly is this system, and why was it chosen? For me, the answer usually starts with Johns Manville—and ends with a customer who understands the difference.
